When the spend is hard to connect to progress

  • You pay an agency retainer, but the roadmap keeps slipping and it’s hard to see where the hours went.
  • Maintenance, bugs and new features compete for the same budget, with no agreed priorities.
  • You need to plan additional project spend around the cash the business can commit.
  • Your Magento version is out of support, or close to it, and nobody has told you what that means.
  • Your smaller store needs attention, but a large agency retainer is beyond its budget.

Keep the store running. Plan its next steps.

In my agency experience, larger Magento and Adobe Commerce programmes often start with builds of £80,000 or more, followed by retainers of 60–200 agency hours a month.

In the agency market I’ve worked in, many Magento and Adobe Commerce providers focus on businesses around £1m or more in annual sales. Your store’s complexity, margins and budget still decide what is a practical fit; a smaller business can start with a scoped review and an appropriate next step.

Around 20 hours a month may cover maintenance, security patches and smaller fixes on a clean, well-maintained build. Updates can sometimes fit by moving hours between months, where the agency agreement allows it.

Meaningful ongoing progress often needs 60 or more hours a month across features, bugs, patches and upgrades. These are examples from the programmes I’ve managed: the right allowance depends on the store, its condition and the work planned.

One roadmap for the retainer and projects

  • Make the maintenance commitment visible, then agree the capacity left for improvements.
  • Prioritise the backlog by business value, urgency, dependencies and the cash available.
  • Use the retainer for agreed ongoing work, and fund larger projects as separate milestones.
  • Review planned and actual hours, delivery and the next decisions with the agency each month.
  • Agree any carry-over or borrowing of hours in writing, alongside staging, testing and release plans.

Your agency builds and supports the platform. I work with you and them to make the best use of that budget. My delivery-lead fee is separate from the agency’s retainer and project costs.

A smaller store needs a smaller first step

If your Magento store is out of date and an agency retainer is beyond the available budget, start with a review of the version, extensions, custom code and hosting. We can then compare a phased catch-up plan with the cost of moving platform.

I can take on scoped updates to smaller Magento or Adobe Commerce stores I’ve built and know. An inherited store needs an assessment first, so we can establish whether direct work is a practical fit or specialist help is needed.

Selected implementation, agreed before it starts

AI-assisted development can be part of the approach where it helps. Changes still need review and testing on clean staging, with agreed acceptance checks and a rollback plan before release.

We agree the work, price and release arrangements after that first look. A tight budget deserves a realistic scope and a clear next step.

From Magento 1 builds to multi-site Adobe Commerce

I built Magento 1 sites hands-on as a developer, then led Magento and Hyvä delivery inside agencies, including at a Hyvä Platinum agency. I know where these platforms get expensive, and which parts of a quote are protecting the agency rather than the store.

  • Primary delivery contact for several concurrent Adobe Commerce sites on one enterprise account: B2C, B2B, multi-region and staff instances.
  • As an agency Senior Delivery / Project Manager, led a development team that reduced security patching delays from months, through weeks and days, to within 24 hours of release. Patches were mapped and scheduled, with a clean staging environment for testing.
  • Magento 1 to 2 and Magento to WooCommerce migrations, including a 250,000-product catalogue.
  • Integrations with ERP, PIM, payment gateways and third-party services, governed as part of delivery.

How it usually runs

  1. Review

Look at the store, agency agreement, backlog, hours and budget available.

  2. Roadmap

Agree maintenance needs, the next useful improvements and which projects need separate funding.

  3. Prepare

Map and schedule the work, with clear responsibilities, clean staging, agreed tests and a release plan.

  4. Deliver and review

Lead the agency delivery, or carry out selected scoped work, then review outcomes, hours and the next priorities.

What should your next month of spend deliver?

Tell me about the store, your agency arrangements and what needs to move forward. We’ll start with the work and budget you actually have.

What are you trying to get moving?

Tell me where things stand, what needs to change and any date you are working towards.

You might have a project to scope, systems that aren’t joining up, or a task that keeps taking too much time. You don’t need a finished brief to start a conversation.

Start with what’s getting in the way.

A few lines about the situation, the people involved and what a useful result would look like are enough. I’ll come back to you personally with a practical next step.
